Many organisations still treat the website as the source of truth about what they offer. Upstream signals are seen as distribution channels or brand space, not as places where meaning is formed.

In reality, search results, AI summaries, reviews, help content and third party listings are already telling a story about you before anyone arrives. When that story does not match what people find on site, they notice. So do AI systems that rely on the same sources.

This field note looks at how those disagreements show up, why they are easy to miss from inside the organisation and what to do about them.


How upstream signals and on site journeys drift apart.

There are many ways for the story upstream to slide away from the one you are telling on the site. Some common patterns:

  • Different labels for the same thing
    Product names, plan labels or key terms are used one way in search and reviews, and another way on site.
  • Old promises, new realities

  • Third party framing
    Comparison sites, marketplaces or influencers define the category using criteria you do not reflect in your journeys.
  • Support and marketing disconnect
    Help content and support articles describe actual user problems. Marketing pages describe an idealised journey. They rarely match.

AI systems are trained on all of this. People read it before they ever see your navigation.

A simple example.

Consider a subscription product where:

  • Review sites and help articles emphasise cancellation rules, renewal dates and support experience.
  • Search snippets highlight “no long term contracts” and “cancel any time”.
  • An AI summary repeats those phrases confidently as key benefits.

On your site, the main journey:

  • Leads with features and a single “Start now” call to action
  • Hides cancellation details behind small links in the footer
  • Presents renewal terms in dense legal copy halfway through a flow

From inside the organisation it may feel as if you are being clear. From the outside it feels like two stories:

  • Upstream: flexible, low risk, easy to leave
  • On site: avoid talking about the hard bits unless forced

Even if you are technically compliant, the mismatch erodes trust and increases support load.

EXAMPLE:

A team selling a subscription product saw strong reviews that praised flexibility and “cancel any time”, and an AI summary that repeated those phrases. On site, the main journey hid cancellation details in legal copy and footer links.

Support tickets about “misleading terms” kept rising even after minor copy tweaks. The problem was not that the information was missing. The problem was that the upstream story and the on site journey were telling two different versions of the same promise.

How split signals show up in behaviour.

This kind of disagreement rarely announces itself neatly. It tends to appear as:

  • Visitors hunting for specific details that are easy to find in reviews but buried on site
  • High exit rates from pages that should reassure, not alarm
  • People arriving on deep help pages from search, then bouncing instead of moving into core journeys
  • Qualitative feedback that says “the site feels unclear” even when content teams know the information is present

Inside teams, it can show up as arguments:

  • Marketing insisting the story is clear
  • Support teams saying users are confused and frustrated
  • Product teams pointing to features that technically solve the problems
  • No one looking carefully at the upstream content that is shaping expectations

How split signals show up in behaviour.

Organisations do react to these inconsistencies. The usual responses are not enough on their own.

Teams adjust headings and microcopy on key pages to address complaints, without changing the upstream content that caused the expectations in the first place.

Result:

  • The site may become internally more consistent
  • Upstream signals stay the same
  • AI summaries and reviews keep repeating the old story

02_ Treating reviews and third party content as “brand noise”

Reviews and third party comparisons are sometimes left to “brand” or ignored, especially if they are positive overall.

Result:

  • Teams underestimate how much detail users get from these sources
  • Real issues described in reviews never get folded back into journeys
  • AI systems happily quote those reviews when summarising you

03_ Creating more content instead of aligning what exists

Content teams respond by adding FAQs, explainer pages and resource hubs.

Result:

  • The information exists in more places, but the core journeys still assume a different story
  • Users who saw one framing upstream have to dig to reconcile it with what they find on site
  • Internal teams feel they have “answered the question”, but behaviour does not change

Better questions to ask.

Instead of asking “how do we make the site clearer”, it is often more useful to ask:

  • What are the main stories people see about us upstream
  • Which phrases, claims or concerns appear repeatedly in search results, reviews and help content
  • How do those stories match or contradict the way our journeys are structured
  • Where do we rely on people to unlearn upstream expectations once they arrive
  • Which gaps or contradictions are most likely to damage trust or decision making

These questions move the focus from the individual page to the whole system of signals.

Mapping where the stories diverge.

A practical approach is to map the journey from the user’s perspective, not from the site map.

For a given task or decision:

01_ List the upstream sources that matter

  • Search results and snippets for relevant queries
  • AI summaries, if present
  • Major review sites, marketplaces and comparison pages
  • High traffic help articles or community threadsld story

02_ Extract the key claims and concerns

  • What benefits are highlighted
  • What problems or risks are emphasised
  • What language users and third parties use to describe them

03_ Compare those to your core journeys

  • Which claims are reinforced clearly and early
  • Which concerns are addressed, and where
  • Where the site tells a different or incomplete story

04_ Mark high friction mismatches

  • Areas where upstream content promises something the product no longer does
  • Topics where users have clear questions that your journeys sidestep
  • Places where your terminology does not match the words people actually use

The result is not a perfect map, but it gives a concrete view of where the stories diverge.

What this means for your journeys.

Once you can see the split, the job of your on site journeys changes.

It is no longer enough for them to be internally coherent. They also need to:

01_ Acknowledge the upstream story

Recognise that people arrive with prior information, not as blank slates.

02_ Align where the upstream story is accurate and useful

Reinforce accurate expectations, rather than resetting everything.

03_ Repair where the story is incomplete or wrong

Address gaps, misunderstandings and outdated claims directly, with evidence.

In practice that might mean:

  • Bringing content that currently lives in scattered help pages into the main journey
  • Rewriting key pages in the language users actually see and use upstream
  • Adjusting navigation to reflect the decisions people are really trying to make, not the ones the organisation prefers to talk about
  • Updating or deprecating older content and partner pages that are still heavily linked but no longer reflect reality

This is less glamorous than a full visual redesign. It is usually more effective.

NOTE
When upstream signals and on site journeys disagree, users do not average them. They decide which one they trust. If your site contradicts what they just saw in three independent places, it is unlikely to win the argument.

Why this matters for AI as well as humans.

AI systems that summarise you are blending:

  • Your site
  • Reviews
  • Help content
  • Third party descriptions

When those inputs disagree, the AI will still produce a confident answer. It may:

  • Over index on older or more strongly worded claims
  • Repeat user language that does not match your current positioning
  • Present a muddled view that feels “off” to anyone who knows your current product

Aligning upstream signals and on site journeys is not about feeding the algorithm. It is about creating a consistent, truthful story that both humans and AI systems can work with.
